In every Lean implementation I've entered into, obviously the question comes up, "Where do we begin?" If you take a walk out on the Gemba, the answer is usually apply a robust 5S Program.
5S is a workplace organization method that describes the ways to manage the work space for efficiency and effectiveness. The theory is based upon five Japanese words: serei, seiton, seiso, seiketsu, and shitsuke. These words transliterated into English represent the five primary phases of the program. These phases are sorting, set in order, systemic cleaning, standardizing, and sustaining.
How does cleaning help me implement my lean program ?
Cleaning is just one phase of the program. 5S refers to organizing the workplace to ensure that you can SEE your problems. If you can't see your problems, you can't begin to solve them. It's likely that a lot of the dilemmas in your workplace that you need to use Lean to solve are causing clutter that is putting a drag on your systems and creating waste. When your team is included in getting the environment clean, they will be really encouraged to keep it that way. 5S is the first discipline of improvement. It establishes zone control in your facility and the lessons learned from your 5S program will act as a springboard into other lean campaigns.
Where do I begin?
I would suggest pick just one area in your workplace and start there. Start with a good sort. 1) If you don't need it, throw it out or recycle it. 2) If you do need it, find it a proper home. 3) If you're up in the air, define a not sure area and for a week if you don't use it refer to step one. If you do use it refer to step # 2. Once you get it orderly, audit daily to hold your results.
OK now what?
When you have skillfully applied the principles of a good sort you need to "set things in order." Ideas for this include tape off specific areas for items, use a label maker to label where things belong. If you have multiple work stations, standardize these work stations so that everything is exactly the same at each desk.
